Three former co-owners of Old Man Hottabych - Grigory Kozhemyakin, Artur Popelnyukhov and Igor Sosin - graduated from the Moscow Institute of Steel and Alloys together. He set up a DIY joint venture with the German retailer OBI and started developing hypermarkets for household goods and repairs in Moscow and the Moscow region. He left this project only in June 2016 - OBI bought out Sosin's 49% stake. The general director of the INFOLine-Analytica agency Mikhail Burmistrov estimated the deal at 10 billion rubles.

By 2013, the turnover of Oldik Hottabych dropped to 2.3 billion rubles, bankruptcy proceedings began in 2014, and in mid-2015 the last store of the chain was closed. According to Kozhemyakin, there were two main reasons for the sad ending. First, the company initially chose the wrong strategy and began to buy out the real estate in which the stores were located. In fact, Kozhemyakin had an alternate airfield. Back in 2006, he began to develop in the regions the economy-class chain "Stroydepo", operating in the format of a store-warehouse. The calculation was simple: the project was launched far from the stores of its main competitor, Leroy Merlin, in cities with a population of half a million. In those years, the Russian market for retail trade in household goods and repairs was actively increasing its turnover: in 2006 it amounted to $ 14 billion, in the next it grew by 10%. Chain stores were taking a share from the construction markets - Kozhemyakin offered customers something in between these formats.

The idea of ​​the project was invented by the Frenchman Marc Henri, who once worked in the large European network Real. Another French chain, Brico Depot, served as a prototype for Stroydepo. Henri adapted her business model for Russia. The stake was made on the store-warehouse model - a relatively new format for the DIY-market.

The first Stroydepo store was opened in Izhevsk, the capital of Udmurtia. With a large assortment, about 13 thousand items, it allowed significant savings on personnel - to sell cement and bricks, many sales consultants are not needed. “If Hottabych was like the ABC of taste, then Stroydepo is like Magnet,” explains Kozhemyakin. The average area of ​​the chain stores was no more than 500 sq. m. The basis of the assortment, up to 40%, was made up of building materials. There was a special unheated area inside the shops - you could call in there by car. About 70% of all goods were provided by federal suppliers, 30% - local (brick, cement, dry mixes), familiar to local buyers. “For its time, it was a breakthrough project, it tried to give the market something that did not exist yet,” says Artur Popelnyukhov.

Soon the chain went through the first large-scale crisis, when the then CEO Dmitry Timanov decided to transform the format into a "softer" one, adding chandeliers and plumbing to the range. The maneuver was unsuccessful. “Instead of trading, we spent several months reconstructing stores, changing the layout,” Kozhemyakin recalls. Sales began to plummet. “By 2009 it seemed to me that nothing in the world could save Stroydepo,” Popelnyukhov recalls. "And nobody believed in his salvation then, including myself."

In the summer of 2009, Kozhemyakin asked Popelnyukhov for advice, they went to the shops of Noginsk and Kaluga. “Grigory then asked me:“ What to do? ”. And I was only thinking that it would be necessary to close this project at a cheaper price, ”recalls Artur.

Kozhemyakin, who has five children, was just going to build a new house and was saving money. It didn't work out - in order to save the company, he invested all the funds intended for buying a house in Stroydepo. “If Grigory hadn’t done this, Stroydepo simply wouldn’t exist,” Popelnyukhov says. "At a critical moment, he is able to put everything on the line."

Kozhemyakin fired several key managers, including the CEO, and personally managed the chain for a year - he adjusted pricing, rebuilt relationships with suppliers in order to return to the discounter format. The number of suppliers increased from 190 to 250. Penalties were applied to force partners to fulfill contracts on time. We changed the marketing - we changed the agency, we started to publish an advertising newspaper following the example of OBI.

One of the former employees of Stroydepo recalls that this strategy began to bear fruit quickly: “We began to sell as many screwdrivers in an hour as we usually do in a month.” According to Mikhail Burmistrov, in 2011 the DIY market grew by 20.3% (compared to 2010), and Stroydepo's turnover increased by more than 45%, to 2.1 billion rubles.

Now there are 14 stores in the network. By 2014, the revenue reached 4.5 billion rubles. with a profit of 18.6 million. And since then it stopped growing - the fall in demand affected. The company makes a small profit, but it will take decades for Kozhemyakin to return the investment. “Now they do not have enough purchasing mass, the volume of trade. They spent too much time looking for a format, and when they found it, they experimented for too long, ”Popelnyukhov believes.

An attempt to "get away from Leroy" also failed in the end: the main competitor seems to be chasing the chain, opening stores in small towns. For example, today Stroydepo intersects with Leroy Merlin in Tula. In 2017, Leroy announced the opening of 13 to 20 stores, including in the cities of Kozhemyakin's presence.

One of the former employees of "Hottabych", who wished to remain anonymous, described Kozhemyakin as a person "very stubborn: let everything collapse around, but he will still crawl forward with his last strength." Kozhemyakin has a new fix idea - in 2017 he is going to turn Stroydepo into the Samodelkin Repair School.

The idea is that people come to hardware stores not so much for a product as for the help of specialists. Therefore, the sellers in the "Samodelkins" should become experts in repair - their task is to help with the design, calculation of the estimate, and the choice of materials. An offline store should become part of an interactive platform with a representation in social networks - Kozhemyakin wants to create a club for people who are keen on repairing. “Even our accountants have to understand repairs. Everyone in our company is passionate about this, ”says Kozhemyakin. Now such a site is being tested in Tula.

The trouble is that in this direction, Leroy Merlin is stepping on the heels. In the stores of Rostov, Kazan and Ufa, Leroy has already launched "Repair Schools": in specially equipped rooms, those who wish are shown how to glue wallpaper correctly, lay tiles and fill the self-leveling floor. Master classes and practical exercises are also held there. In parallel, last summer, the family quests "The cost of repairs" were held in Leroy.
